2、ument revision record文件修訂記錄:rev date修訂日期revision points修訂摘要changes made是否有修改(y/n)2003/06/12isc流程在2003年2月13日落地后,經(jīng)過幾個(gè)月的運(yùn)行大部分流程趨于固化。各個(gè)推行組結(jié)合流程在業(yè)務(wù)部門的實(shí)際運(yùn)行情況,根據(jù)kpi的可用性和可統(tǒng)計(jì)性,對于isc項(xiàng)目發(fā)明階段制定的kpi及其目標(biāo)進(jìn)行了重新審視。2003年6月12日isc項(xiàng)目組召開了針對kpi審視的crb會議,對于各個(gè)組提交的kpi cr進(jìn)行了評審。本次文檔修訂就是依據(jù)crb會議評審結(jié)論進(jìn)行的。相對于第一版,做了如下修改:1、 銷售kpi:對于“oe
3、entry cycle time”的獲取點(diǎn)改為了book order。2、 計(jì)調(diào)kpi:根據(jù)aps系統(tǒng)實(shí)施,對于所有kpi進(jìn)行了重新修改。3、 采購kpi:由于數(shù)據(jù)收集困難,取消了一個(gè)功能優(yōu)秀指標(biāo)“合格sourcing方法使用率”。4、 制造kpi:取消了三個(gè)功能優(yōu)秀指標(biāo)“工序準(zhǔn)確率、bom準(zhǔn)確率、item準(zhǔn)確率”,調(diào)整了一個(gè)功能優(yōu)秀指標(biāo)“工藝路線準(zhǔn)確率”的定義。5、 物流kpi:結(jié)合華為的實(shí)際業(yè)務(wù)情況,取消了一個(gè)支持供應(yīng)鏈可靠性方面的isc kpi指標(biāo)“貨物完好率”。y2003/08/21根據(jù)2003年7月29日isc月度推行例會的決定:fdl將kpi的統(tǒng)計(jì)方法、定義、目標(biāo)與fdm再做一次溝
4、通,優(yōu)化后,由fdl和fdm以推行承諾書的形式簽署,并在述職報(bào)告中體現(xiàn)。各個(gè)fdl就各領(lǐng)域kpi與各自的fdm進(jìn)行了溝通,并在2003年8月21日的isc crb會議上把要進(jìn)行變更的kpi進(jìn)行了評審。本次文檔修訂就是依據(jù)該次crb會議評審結(jié)論進(jìn)行的。相對于第二版,做了如下修改:1、 在原來的kpi指標(biāo)體系中,增加“供應(yīng)鏈成本”維度的kpi。各個(gè)領(lǐng)域能增加的本次增加,不能增加的留出空間,以后增加。2、 銷售kpi:內(nèi)部訂單更改率仍保留原來的定義,增加一個(gè)小的指標(biāo)來反映報(bào)價(jià)、工勘、成套、業(yè)務(wù)支持原因?qū)е碌挠唵胃摹?、 采購 kpi:1)把原來采購功能優(yōu)秀指標(biāo)“pca”調(diào)整為供應(yīng)鏈層面的kpi,并

8、ndard). kpi是通過對業(yè)務(wù)績效衡量的標(biāo)準(zhǔn)化,建立起一套衡量業(yè)務(wù)績效的共同語言(在有些情況下,這些標(biāo)準(zhǔn)化的指標(biāo)可能成為業(yè)界標(biāo)準(zhǔn))。 huawei isc kpis are a set of standard criteria for understanding supply chain performance developed in reference to supply chain operation reference model. 華為集成供應(yīng)鏈的kpi是參照供應(yīng)鏈流程參考模型(scor),制定的衡量華為供應(yīng)鏈績效的標(biāo)準(zhǔn) 。7.2 what are the objectives
9、of kpis kpi的作用是什么: 1、 develop a common language for evaluating business performance, based on which to depict a best practice vision and the course of action to approach it. 制定公司衡量業(yè)務(wù)績效的“共同語言”,并在此基礎(chǔ)上勾畫公司關(guān)于“最佳實(shí)踐”的愿景,以及實(shí)現(xiàn)這一愿景的途徑。 2 、help understand the gap of as-is practice versus to-be vision and pinp
10、oint areas to be focused on in supply chain management with continuous improvement actions taken together with collaborative partners. 幫助公司了解供應(yīng)鏈現(xiàn)狀和愿景之間的差異,并在供應(yīng)鏈的管理中,挑選出需要優(yōu)先關(guān)注的領(lǐng)域,以便與合作伙伴一起,及時(shí)采取行動并持續(xù)改進(jìn)。 3 、provide a comparison between business performance and industry benchmarking to help identify an

12、heir desired positioning within the competitive market space. 通過kpi可以將我司供應(yīng)鏈與其它具有競爭性策略的供應(yīng)鏈進(jìn)行比較分析和評估,協(xié)助企業(yè)衡量它們在多大程度上實(shí)現(xiàn)了其在競爭性市場中期望的目標(biāo)定位。7.3 how are the kpis structured kpi及其結(jié)構(gòu): kpis are structured into two layers, viz. 4 supply chain level kpis with 29 underlying function level kpis supporting them. kpi
13、從結(jié)構(gòu)上可以分為兩個(gè)層次,即4個(gè)“供應(yīng)鏈層面kpi”是通過29個(gè)下層“功能層面kpi”來支持的。7.3.1 at supply chain level the 4 kpis are categorized into 3 major dimensions: supply chain reliability, supply chain flexibility & responsiveness and asset utilization . 供應(yīng)鏈層面的4個(gè)kpi可以分為三個(gè)主要維度:供應(yīng)鏈可靠性、供應(yīng)鏈柔性及響應(yīng)能力、資產(chǎn)利用。 l supply chain reliability供應(yīng)鏈可
14、靠性: the performance of the supply chain in delivering: the correct product, at the correct time, in the correct condition and packaging, in the correct quantity, with the correct documentation, to the correct customer. 1 kpis are identified in this area: on time complete delivery.即供應(yīng)鏈在交貨方面的表現(xiàn),是指正確的貨
15、物、在正確的時(shí)間、正確的條件及包裝、具有正確的數(shù)量、附帶正確的文檔,發(fā)給正確的客戶。在這個(gè)方面有1個(gè)kpi對應(yīng):“ 合同及時(shí)齊套到貨率 ” ;l supply chain flexibility & responsivenss供應(yīng)鏈柔性及響應(yīng)能力:the velocity at which a supply chain provides products to the customer and the agility of a supply chain in responding to marketplace changes to gain or maintain competitiv
16、e advantage. 2 kpis are identified here: order fill cycle time and supply chain response cycle time. 是指供應(yīng)鏈為獲得或保持競爭性優(yōu)勢而對市場變化響應(yīng)的靈敏度,及將產(chǎn)品提供給客戶的速度。這里有2個(gè)kpi對應(yīng)它:“訂單履行周期”、“供應(yīng)鏈響應(yīng)周期”。l asset utilization資產(chǎn)利用:the effectiveness of an organisation in managing assets to support demand satisfaction. this includes
