LOGOQUALITYSYSTEMPROCEDURE質(zhì)量體系程序Number文件編號:PD-C3-01Department部門:Production生產(chǎn)部Subject文件名稱:ManufacturingProcessManagementProcedure生產(chǎn)過程管理程序Revision版本:1.0EffectiveDate生效日期:2021/01/01PagePAGE2of7LOGOQUALITYSYSTEMPROCEDURE質(zhì)量體系程序Number文件編號:MC-C3-01Department部門:Production生產(chǎn)部Subject文件名稱:ManufacturingProcessManagementProcedure生產(chǎn)過程管理程序Revision版本:1.0EffectiveDate生效日期:2021/01/01PagePAGE1of7Approval批準(zhǔn)Reviewer審核Originator作成ChangeHistory變更記錄Revision版本EffectiveDate生效日期Originator編寫人ReasonsforChange修改原因Purpose目的Tomakesurethatproductionprocessesofallproductsareineffectivecontrolsothatastablequalitycouldbeguaranteed,andcustomerrequirementscouldbemet.目的為確保公司所有產(chǎn)品的生產(chǎn)過程能夠在有效的管理狀態(tài)下進(jìn)行,保證質(zhì)量穩(wěn)定,滿足客戶要求。Scope范圍ProductionofallComponentsmadeinourplant.本公司所有產(chǎn)品的生產(chǎn)過程。Definitions定義Productiondeliverydate:itreferstothedeliverydatemarkedinbyLogistics.Alltheplannedprocessesmustbesatisfactorilycompletedbeforethedate,includingthefinalproductsinspectionandpackaging.生產(chǎn)交貨期:是指物流部確認(rèn)的交貨期,在此之前必須完成所有的生產(chǎn)過程,包括最終檢驗及包裝。ProcedureandFlowchart程序及流程圖Responsibilityandauthority職責(zé)與權(quán)限AQPdept.isresponsibleformakingtheworkinstructions.項目部負(fù)責(zé)作業(yè)指導(dǎo)書制定。Processengineerandqualityengineerareresponsibleformakingtheinspectioninstructionofproductionworkingprocedure,andalsoresponsibleforplanningreferencepointsofdifferentworkingprocedure.工藝工程師與質(zhì)量工程師負(fù)責(zé)制訂生產(chǎn)過程工序檢驗指導(dǎo)書和過程檢驗標(biāo)準(zhǔn),并負(fù)責(zé)策劃各工序控制點(diǎn)以及生產(chǎn)工藝流程。Logisticsisresponsibleformakingandplacing<WorkOrder>andalsoresponsiblefordeliverydatecoordinationandprocessfollow-up.物流部生產(chǎn)負(fù)責(zé)制訂和下發(fā)《生產(chǎn)工單》,并負(fù)責(zé)交期協(xié)調(diào)和過程跟蹤。ProductionDepartmentisresponsibleforworkshopstafftraining,manufacturingaccordingto<WorkOrder>toproduceproductinaccordancewithworkinstructionandmakeson-timedelivery.生產(chǎn)部負(fù)責(zé)車間員工培訓(xùn),按《生產(chǎn)工單》生產(chǎn),生產(chǎn)出符合作業(yè)指導(dǎo)書標(biāo)準(zhǔn)的產(chǎn)品,并按期交貨。ResourcePlanning資源規(guī)劃Productiongroundplanningismadebyon-siteprincipalstoachievetheobjectiveofareasonable,smoothproductionprocess,andaswift,prompt,andwell-donemanufacturing.生產(chǎn)場地由現(xiàn)場主管根據(jù)生產(chǎn)需要進(jìn)行規(guī)劃,保證生產(chǎn)流程合理、順暢,達(dá)到快速、敏捷、良性制造的目標(biāo)。ProductionEnvironment:inordertoenhanceproductsafetyandmeanstominimizepotentialriskstoemployees,theproductionlineimplements6Sactivitytomakesureasafe,clean,brightandcomfortableenvironment.Referto“6SManagementRegulation”.生產(chǎn)環(huán)境:為加強(qiáng)對產(chǎn)品安全性和方法并以最大程度地降低對員工造成地潛在風(fēng)險,公司導(dǎo)入6S運(yùn)動來保證生產(chǎn)過程中的安全、清潔、明亮、舒適。執(zhí)行《6S管理實施規(guī)范》。EquipmentManagement:Maintenancedeptisresponsibleforkeepingtheproductionrelatedequipmentonthewellandavailablecondition.operatorofproductiondeptisduetocheckmachinestatusaccordingtodailymaintenanceitemsofequipmentmaintenanceworkinstruction,fillinthecorresponding<equipmentcheckrecord>inrecord,F(xiàn)orthedetailsreferto“EquipmentManagementProcedure”.設(shè)備管理:維修部負(fù)責(zé)確保生產(chǎn)相關(guān)設(shè)備的可用性,生產(chǎn)部門操作工在開機(jī)前根據(jù)各設(shè)備的日常維護(hù)內(nèi)容逐一檢查機(jī)器各部位,在相應(yīng)的《設(shè)備點(diǎn)檢記錄表》中記錄,具體按照《設(shè)備管理程序》執(zhí)行。Personnel人員Newemployeemusttakepartinpre-worktraining.Thenthenewoperatormustgetthetrainingfromtheposition.onlyafterpassingthetrainingtheycangettotheworkpositionalone.新進(jìn)人員必須由現(xiàn)場主管崗前培訓(xùn),然后分配到相應(yīng)的崗位進(jìn)行崗位技能培訓(xùn),培訓(xùn)合格后方能獨(dú)立上崗。Productionpersonnelconfigurationmustmeettherequirementsofproductioncapacity.生產(chǎn)人員配置必須滿足產(chǎn)能需求。4.2.4.3Productiondepartmentshallimplementtechnicalskillstrainingformultiplepostsaccordingtothearrangementofwork.Todefinethepostabilitiesforoperators,“TechnicalSkillsMatrix”shallbepreparedandkeptbyshiftleader,approvedbyProductionmanager,andrecordedbyHRDepartment.Thetablewillserveasbasisfortakingthepost.生產(chǎn)部各車間依據(jù)工作需要安排對員工的多崗位技能培訓(xùn),并編制《技能矩陣表》以對本部門員工崗位能力進(jìn)行跟蹤確認(rèn),以作為各工種頂崗的依據(jù),《技能矩陣表》由生產(chǎn)部班組主管制定,生產(chǎn)經(jīng)理審查,人力資源部備案。4.2.4.4“TechnicalSkillsMatrix”shouldbereviewedmonthlyorwhileoperatorsskillimproved,wecanupdateintime.《技能矩陣表》每月更新一次,如果有員工崗位技能有變動時也可及時更新。ProductionArrangement生產(chǎn)安排Onthepreconditionofguaranteeingaon-timedelivery,ProductionDepartmentmakeproductionarrangementaccordingtothe“WorkOrder”givenbyProductionPlanner.Andonthedayofproductionsituationandwillrecordinthe”dailyproductionreports".Ifon-timedeliverycouldn’tbeguaranteed,itshouldbefeedbacktoProductionPlannerwithoutanydelayforthemtodecideifsubcontractordeliverynegotiationisneeded.生產(chǎn)部接到物流部的《生產(chǎn)工單》后,在保證達(dá)成交貨期的前提下,根據(jù)現(xiàn)有產(chǎn)能狀況,進(jìn)行生產(chǎn)安排,及并將當(dāng)日的生產(chǎn)情況記錄在《生產(chǎn)日報表》中。如因客觀或主觀原因無法達(dá)到交期要求,第一時間反饋到物流部,由其確定是否外發(fā)加工或進(jìn)行交期協(xié)調(diào)。Pre-workPreparation產(chǎn)前準(zhǔn)備WorkInstructionismadebeforeproductionstart.Whenanewproductisputontheproductionlineoranewtechnologyisintroducedintoproduction,engineeringpersonnelmustbeonproductionsitetoprovidetechnologicalinstruction.生產(chǎn)前由項目部制作《作業(yè)指導(dǎo)書》,新產(chǎn)品生產(chǎn)和引進(jìn)新技術(shù),工藝工程師必須到生產(chǎn)現(xiàn)場提供技術(shù)指導(dǎo)。MaintenanceDepartmentmakesandconfirmsmouldsaccordingtoproductrequirements.Itshouldbeimplementedaccordingto“EquipmentManagementProcedure”.維修部根據(jù)產(chǎn)品要求制作工具并予以確認(rèn)具體按照《設(shè)備管理程序》執(zhí)行。ProductionDepartmentmustmakeworkinstructionspark-pluggingandworktechnologytrainingbeforeproductionisstarted.生產(chǎn)部在生產(chǎn)前必須對操作員工進(jìn)行作業(yè)指導(dǎo)和操作技術(shù)培訓(xùn)。4.4.4Jobset-upsshallbeverifiedwheneverperformed,suchasaninitialrunofajob,materialchangeoverorjobchange.Themethodsincludeconfirmingtheproductiontechnicalspecificationandfillin<Qualityindependentconfirmationtable>,thenQAbegintothefirstbatchinspection.無論何時進(jìn)行作業(yè)準(zhǔn)備,如作業(yè)的初次運(yùn)行、材料的更換、作業(yè)更換,均應(yīng)進(jìn)行作業(yè)準(zhǔn)備的驗證,記錄在《品質(zhì)自主確認(rèn)表》中,并由質(zhì)量部進(jìn)行首件檢驗。ProductionProcess生產(chǎn)過程ProductionPlannerconfirmsthesuccessivelyorderofproductionaccordingtothedeliverydate.Thentheon-siteprincipalarrangesproductionintheformof“WorkOrder”.物流部根據(jù)交貨期要求確定生產(chǎn)之先后順序,由物流部以《生產(chǎn)工單》方式安排生產(chǎn)。Operatorsmustworkaccordingtoworkinstructionorworkingprocedureinstruction.Teamleadersareresponsibleforproductionmonitoring.On-siteprincipalsinspecttheworkirregularly.Forthosemachinesneedparametersetting,theprocedureparametersshouldbedebuggedbytechnicalpersonnelorpersonnelwithhighertechnicallevel.Debuggingshouldberecorded.操作員必須按照《作業(yè)指導(dǎo)書》進(jìn)行生產(chǎn)操作,生產(chǎn)主管督導(dǎo)操作進(jìn)行生產(chǎn),現(xiàn)場主管不定期時進(jìn)行檢查、操作員工按標(biāo)準(zhǔn)操作。需要進(jìn)行參數(shù)設(shè)定的機(jī)器正式生產(chǎn)前,其工藝參數(shù)由生產(chǎn)主管進(jìn)行調(diào)試,并予以記錄。IndependentInspection自主檢驗ForoperatorsofProductionDepartment,theirworkshouldbeinspectedaccordingtoworkinstruction,processspecification.Adjustmentshouldbemadeintimewhenabnormalincidentsappear.Reworkconditionshouldbefillin“reworkrecordform“,Onlyafterhavingpassedtheinspectioncouldtheyarepermittedtocontinuetheirwork.RejectsshouldbetreatedaccordingtotheNon-conformingProductControlProcedure.生產(chǎn)部操作員作業(yè)按《作業(yè)指導(dǎo)書》、或確認(rèn)的過程工藝規(guī)范作業(yè),發(fā)現(xiàn)異常時及時調(diào)整改善,如需返工情況應(yīng)在《返工記錄表》記錄,檢驗合格后方能繼續(xù)操作,不合格品按照《不合格品控制程序》執(zhí)行。Productionscheduleshouldbecontrolledbyon-siteproductionprincipal,accordingto“WordOrder”sothaton-timedeliveryisguaranteed.AnyabnormalincidentsshouldbefeedbacktoQualityDepartmentwithoutdelay.Andafterproduction,fillin“Dailyproductionreports”.由生產(chǎn)主管按照《生產(chǎn)工單》,控制生產(chǎn)進(jìn)度,保證按時交貨,出現(xiàn)異常必須第一時間反饋到質(zhì)量部門,并在生產(chǎn)完成后填寫FN-AS-001《生產(chǎn)日報表》ProcessInspectionandprocesscapabilityverification過程檢驗及過程能力確認(rèn)4.6.1Laboratorystaffinspectsthesemi-productsaccordingtoInspectionInstructionandcompoundspecificationandfillthedataintoCTsystem.Rejectsfoundshouldbecontacttoproductiondept.andAQP,ThentreatedaccordingtotheNon-conformingProductControlProcedure.AnyqualityabnormityshouldbetreatedaccordingtotheCorrectiveandPreventiveProcedure.Onlyproductspassedtheinspectioncouldbetransferredtothenextprocess生產(chǎn)現(xiàn)場檢驗人員《檢驗指導(dǎo)書》進(jìn)行檢驗,并將測試結(jié)果登錄到檢驗記錄表中,發(fā)現(xiàn)不合格品時立刻通知生產(chǎn)部及項目部,并依《不合格品控制程序》執(zhí)行,質(zhì)量出現(xiàn)異常情況按《糾正和預(yù)防措施程序》執(zhí)行,檢驗合格后方可繼續(xù)生產(chǎn)。4.6.2Qshalltakesamplefromkeyprocesstodraw“ProcessControlChart”.QAsupervisorissupposedtomonitortheprocessstabilityandprocesscapabilitythroughthecontrolchart.Ifthereisanyabnormalvariation,theyshouldstarttofindoutthespecialrootcauseswhichtriggertheproblem.Referto“SPCRegulation”fordetail.質(zhì)量部負(fù)責(zé)對關(guān)鍵工序的過程能力繪制“過程控制圖”,質(zhì)量主管等應(yīng)隨時監(jiān)控控制圖中反映的過程穩(wěn)定性及過程能力的變化情況,識別異常波動,找出特殊原因并改進(jìn)。具體見《統(tǒng)計過程控制實施規(guī)范》。ProductionPackaging生產(chǎn)包裝Compoundwillbepackedaccordingtothepackingworkinstructions,andstickstheproductlabel(printedfromERPsystem)onthepackageforidentifying.產(chǎn)品由物流部生管員根據(jù)包裝作業(yè)指導(dǎo)書進(jìn)行包裝,并將從ERP系統(tǒng)中打印出產(chǎn)品的標(biāo)簽張貼到外包裝上。StorageofFinishedProducts成品入庫Whenproductionprocessisfinished,Warehousestorekeeperarrangesstorage.Finishedproductss
