After3days,youknow,inhousemeetingInternalandflyallthewayhere,andIdidnotfeelquitewelltoday.ButwhenIseetheentrepreneurs,whenIcametotheSMEs,Ialwaysfeelexcited.BecausewhenIjointheSMEConference,Isee,fromtheeyes,thedreams,thepassion,thehope.WhenIjointheFortune500Conference,amongtheCEOs,Iseethenumbers,Iseetherevenues,IseetheKPIs,Iseethebloodycompetition.ButamongtheSMEs,yousee"Ihaveadream,Iwanttodosomething."Andthathappensallthetimeandthatmakesmeexcitedallthetime.
AndtodayIthinklastyeareverypeoplesay:"Woo,theeconomicisintrouble,andwearealldead,whatwearegoingtodo?"Todayeverybodyseemstobehappy,saytheeconomycomeback.Isitreallythattheeconomycomesback?Idon'tthinkso.Themoneyisgoingtobigcompanies,themoneygoestoinfrastructure;themoneygoesbacktothestockmarket.Itseemsnobodylearnsfromthat.HowcantheeconomycomebackiftheSMEsdonotcomeback?Howcantheeconomiccomebackifthedreamsarenotback,thehopesnotcomeback?
Isawonethingthat,fewdays,youknow,2daysagoIhadadinnerwithmySingaporefriendsandtheysaid:“Singaporegovernmentisencouragingtohavemorebabies,Because,youknow,peopleareagingandnotenoughkids.”IthinkSMEs,we,everyeconomy,everynation,needsinstantpackagetohavemoresmallmediumsizecompanies,tohavemorehopes,becauseeverybigcompanycomesfromthesmallbusiness.Ifwithouthope,withoutthiskindofinstantstohavemorebabies,wearegoingtodie.
WhyIalwaysfeelexcited?Ihave8babies.Inthefarpast15years,Ibuiltup8companies,sevenofthem,veryhealthy;oneofthem,Isoldit.AndIkeepthebabies,whenIlookatmybabies--Alibaba,Taobao,Alipayandyouknow,thecompanywejusthaveAliCloud,wejusthaveanewbaby2monthago.Ialwaysfeelexcitedbecauseyouseethehope,youknowthisbabyisgoingtochangeme,thisbabyisgoingtochangetheworldcanchangethecustomers.Andthat’sthethingIalwaysfeelexcited.Ifyouwanttobehappy,havemorebabies.Ifyouarethegovernment,wantyoureconomytobegood,havemoreSMES.Thesearethedreams,thesearethehope,thesearethefuture.Sothisisallwewanttosay,butenough,we’vebeencrying,say:“pleasegiveussupport.”ButalltheSMESaskyourselfonequestion.Wearenotcryingbabies.Webelievewearetomorrow’sGoogle,webelievewearetomorrow’seBay,YouTube;webelievewearetomorrow’sUPS.Ifwebelieveweare,wecanbe;ifyoudon’tbelieve,youneverbe.
Weheardalotofgovernmentsay:”(wegiveyou)letmeknowwhatwecando.letmeknowwhatwecanhelpSMES.”weheardalotofbankssay:”well,we’vebeen,youknow,giveloanstoalotofSMES.”Iheardsomebanksaid,well,oneofthebankpresidentsaid:“wegavelike,youknow,200millionsUS$totheSMES.”Iask:”what’sthesizetheloanyougive?”20millionsdollars.Howcanyousaythe20millions?AstheresearchIgot,fromAlibabaGroup(Alibabastatistic),87%oftheSMES,whattheyneed,thefundisbelow60thousandUS$.Buttheygavetheloan20millionstosomebigcompanies,theyarenotSMES,theyarenotthehopes.
But,IthinkalltheSMESsay(that)nobodycanhelpyou.My8companies,Ialwayssay,nobodyhelpus,onlywecanhelpourselves.Don’trelyonthegovernment,don’trelyonthebank,forgetaboutthat.Relyonyourfriends,relyonrelatives,relyonyoursmalldreamsandalwayskeepthatthinginhead.BecauseI’vebeentryingveryhardtogetloansfrombanks,alwaystrouble.Withinthepasttheyears,Ievendidnotborrowonecentfrombanks,mykidsgrewup,Idon’tknowwhy.
Andthebanksalwayssaybecausewedon’thaveenoughinformationfromtheSMEs.Tellme,anyfortune500,anybigbank,CEOsorpresidentsgototheSMEssummit?No!TheygototheCEOssummit.Howcouldyougetinformationifyoudonotgotheretolistentothem,talktothem,shareexperienceswiththem?Toseewhattheyneedisonly50thousandUS$,insteadof20milliondollars.Howcanyougetenoughinformation?So,Ithink,well,wediscussedyesterdaysay,banksarebanks.Theyalwayshavetocontroltherisk.Right!Sogovernmentbanks,let’sthinkaboutsomethingnew.Newfinancialstructurethatcanreallyhelpthosemillionsofhopefulsmallcompaniesthatneedonly50thousandUS$.Whatistherightstructure,whatistherightorganizationtosupportthem?That’sthethingweshouldthinkabout.
SotheotherthingIwanttosharewithyouhereisalwaysIbelievethatsmallisbeautiful.Andthisfinancialcrisis,itgavealotofdisaster;it’sadisastertobigcompanies.Thisworld,in21thcentury,Ithinkinlastcentury,it’sbiggerisbetter.Youhavebig(youknow)factory,bigamount,everythingisbigisgood.Thiscentury,inthe21stcentury,Ialwaysbelievesmallisbeautiful.Becauseit’snothowfastyourmachineis.It’snothowmanyequipmentyouhave,itishowquicklyyoucanchangeyourselftomeetthemarket.
Becausetheinformationtime,Internetandtechnologymakeadifference.SotheworldITlastcenturyisdesignedforthemanufacturers.ThiscenturyITisdesignedformakingahelptotheconsumers.SoIthinkthisisadisasterforthebigcompany,centurydisastersforbigcompanies.Butitisagreatopportunityforsmallbusinesses.Forthisfinancialcrisis,weseealotofbigcompanies,wewouldneverthoughttheywoulddie,AIG,tomeit’sliketheempire,howcouldthishappen.RightalltheG,thebigcarcompanywhichwerespect,wealwayswanttobethere.Buttoday,theyalldied.
Andlet’slookatalltheSMES,westillfeelpainful,butwearehappyinourheartbecausewearestillsurviving.Andweheardsomanystoriesaboutbigcompaniesgivingtrouble.AndIseethesociety;thegovernmentpaystoomuchattentiontothesebigtroublemakers.Theyarethetroublemakersandwegavethemenoughsupport,letthemdie;It’sthetimeforthemtodiebecausetheymaketroubles.Everybigcompany,theyhavedifferentdisaster,differentproblems,butalltheSMES,havethesameproblems.Theyneedunderstandingandsupport.
Thisworldisnotfair,Iknow,sothat’swhyIwanttoencourageeveryonealltheSMEShere,I’mtheSME,Ihave8kids,IamstillSME,IstillbelieveI’msmall.BecausewhenIamsmall,IknowlcanbebigandIhatetobebig,unfortunately.WhenIwasasmallcompany,onlyhave20people,Ifeltsoexcited.Well,Icancalleveryemployee’snamesandIknoweverytime,everythingIwanttochange,Icanchangewithinhalfaminute.Now,oh,terrible.WhenIwas20yearsold,myfriendssaid:”youcompanyisnotbigenough.Ifyouarebig,youarelikeabigboss.Youareeasy,right,youcancontrolyourtime.”No,mytimeisnotcontrolledbymyself;mytimeiscontrolledbyallthemeetings,sectary,KPI,shareholders,allthethings.It’smuchtougherthanwhenyouaresmall.SoIalwaysbelievethefirstdayloveiseverybeautiful.Believethefirstdaylove,whenyouaresmall,atleastyoucanhavetimetogooutgotocinemawithyourwifeandkidsandenjoywonderfulview.Butwhenyouarebig,youalwaysgototheboardmeetings.
AndalsoIwanttosaythat,Igiveyousome,todayIcomehere,peoplesayJack,youdonotprepare,whydon’tyouhavePPT.IneverpreparePPT,youknow,I’mnotgoodattechnology.IwastrainedtobeahighschoolteacherandtheonlythingIcanknowaboutcomputer,funnything,I’mrunningoneofthebiggeste-commercecompaniesinChina,maybeintheworld,butIknownothingaboutcomputer,theonlythingIcanknowaboutcomputeristosendandreceiveemailandbrowse.That’sit.BecauseIalwaysthinktechnologyisforthepeople,peoplearenotworkingforthetechnology.ButtodayIcomehere,asanentrepreneur.Iampreparedeveryday.I’mnotpreparedforthePPT,becauseeverytimewhenIusethePPT,somethingwrong,Icannotuseit.
SoIcomeheretotellmyoldexperiences,Iwanttosharewithyouas8kids’fatherwhatIdidwhenIhavetrouble.WhenIhavetrouble,Ialwaysremindme3things:focusonyourcustomer,serveyouremployees,andlearnfromyourcompetitors.ThesearethekeyissuesthatIlearned.
Focusonyourcustomer,everybodytoadytalkingaboutshareholderNO.1,Ihatethat.Ithinkit’salwayscustomerNO.1.It’sthecustomergiveyouthemoney.It’sthecustomergiveyoutheinnovations.It’sthecustomerthatmakesyouhappy.Year1999andyear20xx,whenInternetbubbleburst,wecannotgetanymoney,wedidnothaverevenue,wehavenothing,buteverydaywhatencouragedmegoonwaslettersofthanksandemailsfrommycustomers,saidJack,Alibaba,keepon.Becauseyouhelpedus,somedaywewillhelpyou.That’sthedreamIhad.
Sotoday,webelieveshareholderNO.1.youonlythinkaboutmakingnumbers.Youonlythinkaboutrevenues,youonlythinkabouthowcanmakeyoustockmarketgoup.AndIletyouknow,noshareholderscanbetrusted.Itellyouthetruth.Well,oursharestockprice,2yearsago,welisted,13.50HongKongdollars.Beforethatlist,alotofshareholderscametosayJack:“wearelong-termshareholders,pleasegiveusmoreshares,wewillkeepit.”Whenthefinancialcrisistimecame,thedaywhenIPO,13.50HongKongdollars,wewentup40dollarswithoutdoinganythinggoodin24hours.Andthenfinancialcrisiscame,40dollarsto3dollarswithoutdoinganythingbad,theyallgone.Mosttheshareholders,theyaresharetraders.Howcanyoutrustonthem?Sorelyonyourcustomersbecausethecustomersstaywithyou,customergrowupwithyou,customergiveyouthemoney,giveyouthehope,giveyouthesupport.Sofocusoncustomer.
Andsecondly,relyandserveyouremployees,it’syouemployee,yourteamthatmakethedifference.It’stheemployeesthatmakeallthedreamsrealize.Ifwesaywehavesomanyproblemsinourbigcompanieshaveaproblemingettingtheinnovation,howtomakethinghappen,well,becausetheydonotlistentotheemployees,theyfocustoomuchontheshareholders.Andtheshareholders,theygiveyouthisidea,thatidea,whenyoureallydotheiridea,theyaregone.Theychangeallthetime,buttheemployeesstaywithyou.
Irememberthetoughdays,wassodifficultyear20xxand20xx.Therewasonlyonegroupofpeoplethatstaywithme,that’smycolleagues.AndpeoplesayJack:”youdon’thavetopaymefor2years,Iwillstaywiththecompanybecauseyourespectus,becausethecustomersloveus.“Itellyouonefunnything,theonlywayyoubelieveyouremployeesaretalents,theyaretalentedpeople.Ifyoudon’tbelievethem,theywillneverbe.MymistakeImadewhenIwas,intheyear20xx,weraised500thousandUS$andthat5milliondollars.Whenwehavemoney,westartedtomakemistakes.Itriedtohairasmanytalentsaspossible.ThosetalentsareMBAs;thosetalentsarevicepresidentsofmultinationalcompanies,becauseIbelieveifyouhaveMBA,youmustbegood,right.ButwhenIhiredtheseguys,oh,mygod,it’sterrible.Theseguyscametotellyoustrategy.Ionlyhad5milliondollars,Irememberoneofthevicepresidentmarketingsaid:“Jackthisisthebudgetfornextyearmarketing.”Isaid:“whatthat,12milliondollarsis.Ionlyhave5million.”Hesaid:”Ineverdoneanyplanbelow10million.”Whensomethingwrong,isalwaysyourfault,becauseyouneverknow.Sotrytofindtherightpeople,notthebestpeopleoryouremployees.Soifyoutrytohiregreatpeopleinyourowncompanywhichyourcompanyisnotgoodenoughatthattime,justlikeputaBoone747’sengineintoapoortractor,whenthatgoes,yourtractorneverfly,intopieces.Somysuggestionisthatlookatyouremployees,developthem,onlywhentheyaredeveloped,yourcompanywillbedeveloped.
ThedaywhenweIPO,wecreatedmorethanathousandmillionairesatleastinthecompany.Alltheguysinthesittingroom,wehadachat.Said:”askme.Nowtellmeonething,whyyouaresosuccessful.Whywearesosuccessfulwhenweare20s,becomemillionaires.Whathappened,areweveryhardworkingpeople.Ithinktherearemuchmorehardworkingpeopleoutside.Doyouthinkwearesmartenough?OhAtleast,I’mnotsmart,Itook3years3timestogototheuniversity.Ifailedallthetimes.Idon’tthinkI’msmart,Idon’tthinkyouaresmart.“
Andthattimeintheyear20xx,it’ssodifficultforAlibabatohirepeople.Iftheyarenotverythatmuchdisabled,wehiredthem,iftheycanwalk,wehiredthem.BecausenobodybelievedtheInternet,nobodybelievede-commercewouldworkinChina,nobodybelievedthat.Youknow,Internetcanhappen.Buttheseguys,becausetheyhavenojobs,solet’scomehere.Theyjoinedthecompany.ThoseMBAs,Thosepeoplewithgreatbackgrounds,alotofhuntingcompany,theymovedout,theystartedtheirownbusiness,now,todaytheyallfailed.Thoseguys,nobodyhuntingthem,thoseguys,neverthoughtofhavingthedreamtobuildtheirowncompanyandstayedwiththecompany.After5years,weallsucceed.Why?Wekeepourdreams,webelievedit,nomatterhowbigyourdreamis,makesmalltinysteps.Ihadandgrowwiththem,growupwiththecompany.
So,mymistakeinyear20xxItoldmy18founders,Isaid:“youguyscanonlybeteammanager,alltheVPsIwillhirefromoutside.”Now10yearshavepassed,allthewonderfulpeopleIhiredfromoutside,100%gone.AndthosewhichIthink,howcouldyoubesuccessful.TheseguysallbecomeVPsanddirectors.Theyareallpowerful.Becausetheybelievetheycan.SoIwanttotelleverybodyhere,weallsmallbutcareyouremployees.Thesearethepeople,theyhavethefamilies,theyhavedreams,theycomeherenotonlyforthejob,theycomeherewiththedreamtogetsharedwithyou.
Andthethirdthingislearnfromyourcompetitors.Don’thatethecompetitors.Bigcompanieshatecompetitors,Ilovemycompetitors.Withoutcompetitors,wewillnevergrowupthatmuchfast.Year20xx,whenwestartedTaobao,it’saC2Coptionmodel.EBay,mycompetitor,atthattimeiswith80billiondollarsmarketcapital.We,smalltiny,butwestartedcompete.It’salotoffuntocompetewithbigguys.,youknowifIstartedhaveaboxwithTaisen,I’mhorned,youknow.Ifyouhaveachancetocompetewithsomebody,itisagreatcompetitor,youlearned.Welearnedfromourcompetitors,werespectthem.Everythingtheymove,yougrow.AndtheotherthingIwanttosharewithyouisthatcompetitorsarethebestlaboratoryforyou.Becausecompetitorsstudiedyou.Anyinnovativeideatheycome,youlearnthat.Don’tcopythem,learnfromthem.SoIlovemycompetitors,everytimewhenIlookatthemwithadmire.
