1、collect worldwide material without demand data to see commodity excess status from one report 論文摘要聯(lián)想信息產(chǎn)品有限公司為全球第三大個人電腦制造商。通過持續(xù)發(fā)展和運(yùn)用真正整合的供應(yīng)鏈解決方案,在中國向全球提供高產(chǎn)量、高周轉(zhuǎn)、高質(zhì)量的量身定制的電腦產(chǎn)品生產(chǎn)服務(wù)。但隨著個人電腦業(yè)務(wù)在全球的飛速發(fā)展,作為聯(lián)想供應(yīng)鏈的所有成員已經(jīng)發(fā)現(xiàn)過去由于整個公司為滿足客戶需求擔(dān)心物料短缺,導(dǎo)致計(jì)劃過度或者由于市場因素左右客戶取消訂單,致使物料大量堆積積壓在全球的各個加工廠。但由于每一個物料都有一個采購經(jīng)理及計(jì)劃經(jīng)理,單

2、一物料的數(shù)據(jù)只局限在相關(guān)人員的手中。沒有一個報(bào)告可以綜合所有物料庫存積壓狀況給出一個宏觀物料調(diào)配的數(shù)據(jù)。從打造個人電腦業(yè)務(wù)全球黃金供應(yīng)鏈的角度來看,我們既要關(guān)注全球物料短缺問題,同時也要關(guān)注全球物料積壓問題,只有這樣才能使供應(yīng)鏈運(yùn)作更加健康,不會造成資源的嚴(yán)重浪費(fèi)。本論文旨在通過搜集全球聯(lián)想個人電腦加工廠物料庫存數(shù)據(jù),設(shè)計(jì)全球物料積壓與調(diào)控報(bào)表,使整個公司采購團(tuán)隊(duì),物料團(tuán)隊(duì),庫存團(tuán)隊(duì),計(jì)劃團(tuán)隊(duì)能夠每周得到一份清晰的全球物料積壓與調(diào)控報(bào)表。使各個團(tuán)隊(duì)在得到準(zhǔn)確信息后采取有效的措施去解決全球物料積壓問題。從而在根本上杜絕資源的重復(fù)浪費(fèi),降低公司采購成本,緩解高庫存壓力的現(xiàn)狀。本論文前期通過swot

3、分析法,公司內(nèi)部客戶需求調(diào)查以及與同事的自由討論等研究方法制定出了各個加工廠物料積壓的數(shù)據(jù)格式,在中期的計(jì)劃執(zhí)行過程中,通過采取項(xiàng)目進(jìn)度流程表檢查與評估形式確保計(jì)劃的內(nèi)容得到充分執(zhí)行。在后期計(jì)劃評估部分,本論文仍主要采取問卷調(diào)查的方式,通過跨國會議,郵件,面對面交流等形式得到同事對全球物料積壓與調(diào)控報(bào)表的意見反饋。項(xiàng)目組成員根據(jù)同事的反饋意見又再次更新報(bào)表的格式,使報(bào)表更加易于使用。經(jīng)過周密的調(diào)查分析及切實(shí)可行的數(shù)據(jù)搜集計(jì)劃,以及中后期的嚴(yán)格執(zhí)行及分析評估。此次數(shù)據(jù)搜集與整理計(jì)劃得以順利完成并取得了預(yù)期效果。本報(bào)表不僅取代以前單獨(dú)物料積壓報(bào)表,釋放了其他同事的工作量,由于各個團(tuán)隊(duì)都同時使用統(tǒng)一

4、準(zhǔn)確的庫存資源,使各個團(tuán)隊(duì)的工作效率得到很大的提高。在宏觀物料調(diào)配的合作方面產(chǎn)生了極強(qiáng)的凝聚力。通過此次計(jì)劃的實(shí)施,我們意識到雖然物料積壓與宏觀調(diào)控報(bào)表可以有效的反映出物料積壓狀況,使各個部門能有效調(diào)控物料積壓。但最重要的還是公司計(jì)劃團(tuán)隊(duì)?wèi)?yīng)該根據(jù)市場因素宏觀調(diào)節(jié)周、月、季度、年度計(jì)劃。使全球的物料不要出現(xiàn)積壓狀態(tài),安全庫存控制應(yīng)在合理的范圍之內(nèi)。既重視物料短缺也重視物料積壓狀態(tài)才能真正打造黃金供應(yīng)鏈,才能給公司帶來更多的收益。abstract lenovo information production company is the 3rd largest pc maker all over t

5、he world. the company manufactures and markets notebook pcs. but recently we find all commodity managers pay more attention on commodity shortage than commodity excess. commodity managers just cared about commodity inventory excess on plants in china. they dont care about inventory excess on cm (con

6、tract manufactures) sites. no any mwd report can show whole inventory excess status of worldwide scope. no one can get the rebalance opportunity from one site easily. the high level management team can not get whole commodity excess data and whole commodity rebalance data easily and regularly. when

7、they need the related data, they just find a person to generate the data from one department to another department temporarily.as a team lead of ww (worldwide) material inventory department i have raised mwd (material without demand) data visibility project. it is hypothesized that if we can collect

8、 material without demand data from worldwide successfully then everyone can see commodity excess status in worldwide scope from one report.after discuss with procurement team, commodity team, inventory team and supply demand team, they also agree with that we should have such mwd report to get whole

9、 picture of all commodity excess status in the worldwide scope. after we collect all external and internal data and output all data in specific criteria. we can see all commodity excess and rebalance opportunity from one report.now the mwd report can show the excess status of one part in every site

10、in the worldwide scope and also can see the rebalance opportunity from other sites. it will give a clear commodity excess data of all commodity managers, procurement managers, inventory team and high level management. from this report they will see the rebalance opportunity of one part; it will impr

11、ove commodity shortage status dramatically. it will reduce inventory pressure rate and the whole supply chain working efficiency. as a result of that we will satisfy with the demands of our customers in time, enhance loyalty of customers and will make more profits for our company.table of contentspa
