2、酒店整體盈利能力為酒店基本經(jīng)營方針。 1613.40 元,實(shí)際收入為 2019 年度俱樂部原計(jì)劃收入為 3709.04 萬元,實(shí)際收入為 2329.65 萬元,完成 率為 62.81% 。剔除中餐收入影響,俱樂部計(jì)劃收入為 401 萬元,實(shí)際收入為 436.29 實(shí)際完成 1145 萬元,完成率 1648.69 元,完成率為 102.19% 。其中西餐計(jì)劃收入為 萬元,完成率為 108.8% ,客房計(jì)劃收入為 1186 萬元, 為 96.5% 。 為推動(dòng)住房,帶動(dòng)消費(fèi),俱樂部在經(jīng)營方面主要采取以下措施保證經(jīng)營持續(xù)增長: 1、對(duì)住房客人增設(shè)了免費(fèi)的游泳項(xiàng)目,對(duì)商務(wù)客房推出了每月住房累計(jì)滿五間贈(zèng)

3、送泳票一張的優(yōu)惠活動(dòng),以此激勵(lì)商務(wù)公司的訂房并對(duì)新開業(yè)的游泳池起宣傳推廣作 用。 2、針對(duì) 6 月下旬的住房預(yù)售低,實(shí)行對(duì)散客和商務(wù)住房贈(zèng)送早餐,對(duì)旅行社調(diào)低 周末價(jià)來吸引住客。 3、把西餐廳定位成華強(qiáng)北至高觀景的中高檔西餐廳,細(xì)化服務(wù),加強(qiáng)出品。抓住 五一黃金周契機(jī),自 5月 1日起,對(duì)西餐廳再一次調(diào)價(jià),將自助餐午餐價(jià)格上調(diào)至 58 元/位,同時(shí)新推出下午茶項(xiàng)目。 4、俱樂部經(jīng)營未達(dá)目標(biāo),主要原因?yàn)橹胁褪杖肱c計(jì)劃相距過遠(yuǎn)。下半年中餐情形 極不容樂觀,在達(dá)聲股份公司決策下,于 9月 11日宣布停業(yè)。意味著俱樂部擺脫中 餐束縛,輕裝上陣,扭虧目標(biāo)指日可待。 5、指導(dǎo)制定策劃中西方節(jié)日活動(dòng),實(shí)現(xiàn)創(chuàng)

4、收高峰。 、主持制定和完善酒店各項(xiàng)規(guī)章制度,建立健全內(nèi)部組織系統(tǒng),協(xié)調(diào)各部門關(guān) 系,建立內(nèi)部合理而有效的運(yùn)行機(jī)制。 為使酒店的日常運(yùn)作逐步納入到工作有計(jì)劃、有指導(dǎo)、有跟蹤、有總結(jié)的管理系 統(tǒng)中去,有效地將計(jì)劃性工作和應(yīng)急性工作密切結(jié)合起來,建立明確的工作目標(biāo),要 求各部門建立計(jì)劃性的工作制度,通過每月總結(jié)、計(jì)劃,對(duì)各項(xiàng)工作有計(jì)劃、有落實(shí), 按計(jì)劃步驟予以實(shí)施。建立每月工作匯報(bào)制度,通過對(duì)工作的完成情況,對(duì)各部門負(fù) 責(zé)人予以考評(píng)。 酒店成立之初,各項(xiàng)制度未健全完善,制度的完善及各項(xiàng)工作程序的確立需在長 期大量的實(shí)踐中方能逐步完成。因此,制度的建立也是一項(xiàng)長期復(fù)雜的工作?,F(xiàn)該部 分工作已基本完成,

5、俱樂部各項(xiàng)崗位程序及流程已制定。 酒店管理的規(guī)范化、制度化 建設(shè)是酒店發(fā)展的基礎(chǔ) ,酒店管理層自 2019 年年初開始,即對(duì)酒店整體規(guī)范與標(biāo)準(zhǔn)作 明確規(guī)定,相繼出臺(tái)了相關(guān)程序化、規(guī)范化管理文件。 在目標(biāo)考核方面,一方面按照已出臺(tái)的考核實(shí)施辦法進(jìn)行考核,另一方面每月每 季度召開上月 /季度 。為此,俱樂部在 2019 年度開展了大量的培訓(xùn)工作,要求各部門每月制訂培訓(xùn) 計(jì)劃,以第二季度為例,累計(jì)培訓(xùn)時(shí)間為 242.5 小時(shí),其中四月份為 101.5 小時(shí),五 月份為 67.5 小時(shí),六月份為 73.5 小時(shí)。部門平均培訓(xùn)課程在 6 節(jié)/月,人均月平均培 訓(xùn)課時(shí)約 8 小時(shí),接近優(yōu)秀企業(yè)培訓(xùn)課時(shí)指數(shù)

6、的中上水平。 酒店初步建立了統(tǒng)一的培訓(xùn)師制度,人力資源部加強(qiáng)了對(duì)基礎(chǔ)培訓(xùn)師的能力指導(dǎo) 訓(xùn)練,集中組織了 “培訓(xùn)技能實(shí)踐課程 ”和一些基礎(chǔ)的管理知識(shí)和專業(yè)知識(shí)課程。加大 培訓(xùn)考試的力度,組織編制西餐、前廳、管家、財(cái)務(wù)收銀等部門各崗位試卷共 12 份。 為將來實(shí)行各崗位轉(zhuǎn)正、調(diào)職、晉升等考核打下基礎(chǔ)。 六、發(fā)動(dòng)廣大員工群策群力,搞好民主管理工作 ;關(guān)心員工生活,不斷改善員工的 工作、生活條件。 1、設(shè)立總經(jīng)理信箱,建立起員工與總經(jīng)理溝通的渠道??偨?jīng)理信箱設(shè)立以來,俱 樂部全年共接到了以下幾方面的共投訴 12 件(見下圖): 針對(duì)員工提及的工服問題,當(dāng) 即要求管家部訂制工程部夏天制服。 針對(duì)對(duì)個(gè)別部

7、門、員工的投訴及員工申訴,酒店立即開展調(diào)查,及時(shí)清理不合格 人員。 針對(duì)員工普遍反映伙食差、上下班不方便等意見,俱樂部采取了以下措施: 首先,及時(shí)調(diào)整了員工宿舍,將員工宿舍由車程半小時(shí)到達(dá)的蓮塘搬至上步工業(yè) 區(qū),目前員工上下班只需步行十分鐘,不受班車時(shí)間限制,員工休息得到了充分保障, 獲得員工充分肯定。 其次,員工伙食也是較為突出的一個(gè)問題。原承包給正和豐餐廳,為追求利潤最 大化,該餐廳提供給員工的大多為售賣區(qū)剩余積壓的食物,不僅味道差,甚至出現(xiàn)變 質(zhì)食物,員工普遍反映吃不飽、吃不好,工作情緒受影響,也是員工流失率高的原因 之一。為改變此狀況,俱樂部領(lǐng)導(dǎo)層經(jīng)商議,決定在 26 樓辦公區(qū)自行開辦

8、員工餐,自 12 月 6 日開餐以來,由于食物干凈衛(wèi)生、味道可口,得到了員工的一致好評(píng)。 再次,針對(duì)今年以來深圳市特區(qū)對(duì)勞動(dòng)法的執(zhí)法力度的不斷加強(qiáng),俱樂部加強(qiáng)了 員工用工手續(xù)和勞動(dòng)合同的管理,并按照相關(guān)法規(guī)給每個(gè)員工購買社會(huì)保險(xiǎn)。這樣雖 然會(huì)造成工資成本的小幅度提高,但對(duì)于提高員工歸屬感、避免潛在的法律風(fēng)險(xiǎn)也起 到了不可估量的作用。 通過以上措施的實(shí)施,可以看到俱樂部的人員流動(dòng)率在 12 月份達(dá)到了最低,僅為 4%。并逐漸建立了一條快捷有效的員工與總經(jīng)理溝通的渠道。 2、根據(jù)已有條件盡可能開展員工文化活動(dòng),分部門組織員工至大梅沙、梧桐山活 動(dòng)、召開員工茶話會(huì)等,增強(qiáng)企業(yè)凝聚力。每月召開員工生日

9、會(huì),以大家庭的形式為 當(dāng)月生日員工慶賀,給予誠心的祝福,增強(qiáng)員工的歸屬感。 3、定期編制出版酒店內(nèi)刊格蘭德之窗,按月更新員工宣傳櫥窗,建立酒店與 員工溝通的橋梁。 第二篇:外企酒店經(jīng)理年終個(gè)人工作總結(jié) 由于前期人員變動(dòng)及部分合作商溝通不暢,各項(xiàng)主體陷入癱瘓狀態(tài),工地停工, 員工情緒動(dòng)蕩。在此情形下,本人意識(shí)到只有立即解決前期遺留問題,加快主體建設(shè), 才能推動(dòng)籌建工作的進(jìn)展,穩(wěn)定民心。在王賓董事長及總公司領(lǐng)導(dǎo)的支持下,本人組 織人員進(jìn)行圖紙會(huì)審,重新確定思路,解除不合作裝飾公司合約,吸引有實(shí)力、有資 質(zhì)、有經(jīng)驗(yàn)承建商共同合作,現(xiàn)已完成以下幾項(xiàng)主體工程: 1、弱電工程:電話線、視頻線、網(wǎng)絡(luò)線鋪設(shè)

10、;消控室和總機(jī)房靜電地板項(xiàng)目。有 線電線設(shè)施完成 90% 。目前唯有衛(wèi)星接收系統(tǒng)項(xiàng)目處于洽談中。 2、設(shè)備工程:完成空調(diào)主機(jī)安裝、水泵安裝、鍋爐、別墅熱水器的安裝。目前未 完成項(xiàng)目有電源、煤氣設(shè)備。 3、裝修工程: 電、地、墻、天花 4、其它工程: 海邊休閑涼亭完成 完成別墅外墻油漆及 90%別墅裝修 ;主樓裝修完成 90%( 包括水、 );酒店外墻大理石完成 80% 。 完成外圍欄、別墅中間藝術(shù)長廊、酒店廣場、店標(biāo)石。園林工程、 90%;酒店停車場完成 90%; 酒店噴水池完成 90%;草地照明完成 90%; 二、廣布信息,開展各類招標(biāo)活動(dòng),對(duì)各類設(shè)備、用品、材料選樣及機(jī)器設(shè)備選 型,并簽定

11、合約 在上述主體工程如火如荼進(jìn)行同時(shí),各類設(shè)備、用品及材料選樣及機(jī)器設(shè)備的選 型也緊鑼密鼓地開展。在與王賓董事長及合作方相關(guān)領(lǐng)導(dǎo)溝通下、輔以自身多年酒店 行業(yè)經(jīng)驗(yàn),進(jìn)行選樣定型。在供貨商的選定上,采取招標(biāo)辦法,在招標(biāo)過程中,嚴(yán)格 堅(jiān)持了公正、合法、平等競爭、誠實(shí)信用的原則,堅(jiān)持了資格審查,實(shí)地考察,小組 審議,上報(bào)批準(zhǔn)的工作程序與供貨商簽定合約。目前中央空調(diào)、廚房設(shè)備、綠化工程、 燃?xì)夤こ獭⒖头块T鎖、清潔機(jī)器、員工服裝、客房用品等一系列合同已簽定,共計(jì)合 約 50 份,合同總額達(dá) 1802.6 萬元。 ( 三、確立人員編制、架構(gòu),分步有序進(jìn)行人員招聘,保證人員儲(chǔ)備,加強(qiáng)人員培 2019 年 8

12、 月,酒店確立全體人員編制為 307 人。結(jié)合酒店特點(diǎn)搭建組織架構(gòu), 制定人員工資標(biāo)準(zhǔn)體系。目前亞洲海灣大酒店確立為總經(jīng)理領(lǐng)導(dǎo)下的各部門相互分工 合作的有機(jī)整體。在人員的招聘上,為確保各項(xiàng)工作高效進(jìn)行,節(jié)約控制人力成本, 海灣大酒店采取分步有序,逐步到位的辦法進(jìn)行人員的招聘。對(duì)于職位缺口較大的部 門,采取了多種的招聘方法來盡快補(bǔ)足,除了人才市場招聘、勞動(dòng)力市場招聘外,還 通過網(wǎng)上發(fā)布招聘信息,請(qǐng)勞動(dòng)職業(yè)介紹所幫忙發(fā)布信息和推薦人員,通過勞動(dòng)局關(guān) 系和同行協(xié)助尋找和推薦酒店所需的人才等方式,目前酒店到職人員共 222 人,主要 為:行政辦 7 人,財(cái)務(wù)部 28 人,前廳部 32 人,管家部 36

13、 人,餐飲部 36 人,營銷推 廣部 9 人,人力資源部 5 人,廚房 31 人,采購部 3 人,工程部 10 人,保安部 25 人。 以上數(shù)據(jù)未包含 05 年元旦后入職的部分員工和已經(jīng)落實(shí)的四十名實(shí)習(xí)生。 目前與與酒店簽定 “校企合作協(xié)議 ”的大中專院校有 “天津商學(xué)院 ”、“廈門南洋學(xué)院 ” 和“海峽工貿(mào)學(xué)校 ”等三所。實(shí)習(xí)期從 2019年1月3日至 2019年6月30日止。本批 實(shí)習(xí)生都是經(jīng)過人力資源部挑選和相關(guān)部門面試,從中挑選的,基本上都達(dá)到了酒店 培訓(xùn)的要求。在所有實(shí)習(xí)生入店實(shí)習(xí)后,人力資源部除了作好完善的食宿、津貼及工 作安排外,還將與每位實(shí)習(xí)生簽定 “實(shí)習(xí)協(xié)議 ”,用以保證我們

14、酒店實(shí)習(xí)生的穩(wěn)定性。 現(xiàn)在南洋學(xué)院和海峽工貿(mào)的學(xué)生已經(jīng)來我酒店開始實(shí)習(xí)了。酒店現(xiàn)有的員工人數(shù)已經(jīng) 達(dá)到編制 (307 人)的 85% 左右,已經(jīng)能夠保證酒店試營業(yè)的員工數(shù)量,除了管家、餐 飲和工程等三個(gè)部門因酒店是逐步開業(yè)而不需要按編制全部到位外,其他部門的員工 均已達(dá)到部門人員總數(shù)的 96% 以上。接下來,由于已經(jīng)臨近年關(guān),人力資源部主要通 過知會(huì)同行,了解過后一些高星級(jí)酒店欲跳槽的人員的去向,為我們酒店所需人員做 好后備人選。 為了能夠跟上酒店進(jìn)行試營業(yè)時(shí)新入店員工的培訓(xùn),海灣大酒店著手開展了兩次 共八節(jié)培訓(xùn)課,對(duì)所有已入店員工進(jìn)行系統(tǒng)的培訓(xùn),培訓(xùn)內(nèi)容涉及:酒店軟件和硬件 的介紹、酒店的儀

15、容儀表規(guī)范、禮貌禮儀的重要性、酒店英文、個(gè)人素養(yǎng)、職業(yè)道德、 消防安全知識(shí)及全員銷售技巧等,不僅從全方位加強(qiáng)了員工對(duì)酒店的認(rèn)識(shí)和拓展知識(shí) 面,也大大提高了員工的工作積極性。 四、規(guī)范管理,完成建章立制,實(shí)現(xiàn)辦公電子化 經(jīng)過近半年的努力,亞洲海灣大酒店已制定一套比較完整的管理制度、崗位責(zé)任 制以及操作流程。全面完成中餐、西餐、大堂吧的標(biāo)準(zhǔn)成本菜單核算。全面清查酒店 資產(chǎn),建立一套完整的資產(chǎn)實(shí)物臺(tái)帳及制度,保證酒店資產(chǎn)的安 第三篇:外企酒店經(jīng)理年終個(gè)人工作總結(jié) 2019 年 7月 14 日,受王賓董事長及達(dá)聲總部領(lǐng)導(dǎo)的委派,本人負(fù)責(zé)廈門亞洲海 灣大酒店籌建工作,由于前期遺留問題較多,各項(xiàng)工作處于停
