1、民營企業(yè)機關職員考評(1) 機關職員包括總辦、財務、企劃、人力四部門的主辦級以下人員(不含主辦)(2) 機關職員半年考評一次,一年綜合考評一次。(3) 考評方法有:百分考評匯總成績,典型事件加減分,對工作完成情況進行評定,民主評議、工作計劃制定及完成、工作目標確定及達成評定等(4) 品行考評(占品績考評成績的25%) 行為品格(5%):從百分考評記錄 考評員工遵章守紀 從言語行為等典型事件 考評員工職業(yè)素質工作態(tài)度(10%):遲到、早退、事假等 考評員工出勤情況;每一次扣一分或每請事假一天扣一分。為積極完成工作,自覺主動加班加點,一次加1分。合作精神 各項工作任務尤其是臨時性關鍵工作任務時的協(xié)
2、作性和配合性,如主動積極承擔更多工作加1分,無故推卸扣1分(典型事件加減分,或定期進行民主評議,扣分時要考慮員工實際工作情況)精神面貌和心理素質(10%):員工日常言行表現(xiàn),如是否積極主動為公司聲譽作正面宣傳、是否正確恰當地宣傳公司政策 考評員工是否熱愛公司,是否支持公司政策。(及時、自覺、主動為公司聲譽、方針政策作正面宣傳加1分,反之加語言不錄使公司聲譽愛損扣1至2分)員工的日常工作狀態(tài),對待同事的態(tài)度 考評員工的精神面貌和心理素質??荚u方法:針對典型事件加減分,或定期進行民主評議(5) 業(yè)績考評(占品績考評總成績的75%) 業(yè)務測試和專業(yè)知識測試(10%)針對專業(yè)技術人員或對專業(yè)知識要求比
3、較高的崗位。 日常工作的自我管理情況(10%)如對員工每月(每周)的工作計劃、目標制定情況、工作合理性安排情況等進行評定。(計劃時間安排是否恰當,是否適宜,可操作性如何,具體工作安排效率如何?由上級主管進行評定,員工自己評定) 臨時性工作任務執(zhí)行情況(10%)針對大型活動或工作計劃中的任務分配,評定員工所負責的任務的完成情況。(每一次大型活動結束后對所有工作人員進行評定) 工作職責履行情況(20%)直接上級對員工定期進行評定,失職減分,承擔職責外工作加分。(注意只扣分不加分現(xiàn)象,要多給員工肯定鼓勵) 工作計劃完成和目標達成情況(25%)每月直接上級對部門和員工的工作計劃完成情況和目標的達成情況
