1、議案1:關于調整總公司部門組織架構的議案Bill 1:The Proposal of Changing theHO Organizational Structure本次總部組織結構設計重大職能調整摘要本次組織結構調整最大的改變,一是將農險條線多頭管理,整合為統(tǒng)一的農險部,二是將原先商險的“產品全流程承包制”向基于流程的“責任中心制”改變,這對各部門的責任意識和客戶導向有更嚴格的要求,除此以外,主要的重大調整及建議如下:部門/機構調整建議督導組在總公司設立非常設督導組,根據(jù)公司戰(zhàn)略發(fā)展方向及業(yè)務發(fā)展需要,由公司委任相關領導、經(jīng)驗豐富的專家通過業(yè)務督導和業(yè)務協(xié)調,落實公司的重點項目。農險部由種、養(yǎng)
2、、林三個部門合并而成,內部覆蓋全流程,從客戶到理賠,但從風險考慮客服建議公司統(tǒng)一管理(客戶投訴和承保理賠回訪),另外為加強農險的地位和作用,建議將其放入營銷中心。營銷渠道部設置該部門最主要就是統(tǒng)一管理公司的各類渠道,實施歸口管理,并建設銷售隊伍。公司業(yè)務部負責域外業(yè)務開拓和分公司業(yè)務支持。從事股東業(yè)務、經(jīng)代渠道和重點客戶業(yè)務,并支持分公司落實重點客戶和業(yè)務。戰(zhàn)略企劃部企劃職能放入戰(zhàn)略企劃部,強化戰(zhàn)略及其經(jīng)營計劃的指導。VIP客戶服務及CRM系統(tǒng)(含政府關系),放在戰(zhàn)略部統(tǒng)一管理推動,未來條件成熟后放入相應的歸口管理部門產品及兩核委員會為強化產品的創(chuàng)新和研發(fā)職能,通過統(tǒng)一的委員會協(xié)調產品、兩核和
3、風險管理。明確5個戰(zhàn)略方向的承接部門農險部承擔“以政策性農險為主”,公司業(yè)務部承擔“股東業(yè)務”,營銷渠道部協(xié)同農險部及相關商險部門承擔“縣域經(jīng)濟”,車險部門承擔“車險”,公司業(yè)務部協(xié)同營銷渠道部牽頭各部門,做好“總對總”業(yè)務Abstraction of the Department Functions Adjustment DesignThe most variety of the organization adjustment : First of all, make the multiple management integrated into a API department; seco
