倉(cāng)儲(chǔ)部計(jì)件工資考核方案PieceworkWagesAssessmentinWarehouseDept.(試行)(Trial)編寫:Drafter校核:Verify審核:ReviewApproval主題Subject倉(cāng)儲(chǔ)部計(jì)件工資考核方案。Pieceworkwagesassessmentinwarehousedept.目的Objective2.1調(diào)動(dòng)倉(cāng)庫(kù)各崗位人員的工作積極性和增強(qiáng)責(zé)任心。2.1mobilizetheinitiativeandenhancetheresponsibilityofwarehousepersonnel.2.2貫徹能者多勞、多勞多得、獎(jiǎng)優(yōu)罰劣的原則。2.2Carryouttheprincipleofgettingmorefordoingmoreanddoingwell.2.3提高倉(cāng)庫(kù)的運(yùn)作效率。2.3improvetheoperationefficiency2.4有利于倉(cāng)庫(kù)資源與人員的共享及調(diào)配。2.4favortoshareandmobilizetheresourceandpersonnel.適用范圍scopeapplicability、單證處理員、設(shè)備管理員外的倉(cāng)儲(chǔ)部所有崗位,包括組長(zhǎng)、班長(zhǎng)、倉(cāng)管員、叉車手4個(gè)崗位。3.1exceptthewarehouseheader,documentprocessingpersonnelandequipmentmanager,therearefourpositionsincludingthegroupleader,squadleader,warehousemanandforkliftdriver.不適用于實(shí)行計(jì)時(shí)工資制的人員或時(shí)間段。3.2beinapplicableforthepersonnelortimescalewhichpracticehourlywages.3.3新員工入職第一個(gè)月使用計(jì)時(shí)工資制,第二個(gè)月開場(chǎng)實(shí)行計(jì)件工資制。3.3newstaffisemployingwithhourlywagesatthefirstmonth,andbypieceworkwagefromthesecondmonth.職責(zé)responsibility4.1倉(cāng)儲(chǔ)部、人事行政部負(fù)責(zé)此方案的制定和修改,并根據(jù)實(shí)際情況適時(shí)做出相應(yīng)修改和調(diào)整。warehousedept.andHRAdministrationdept.takechargeforthedrawingupandrevisingtheprogram,andadjustactually4.2倉(cāng)儲(chǔ)部管理并安排所有計(jì)件崗位人員的日常工作;根據(jù)工作實(shí)際情況,對(duì)以上方案進(jìn)展不斷改良與完善;根據(jù)本方案決定員工的考核等級(jí)和考核獎(jiǎng)金,經(jīng)松江分公司批準(zhǔn)后交人事行政部計(jì)算工資。4.2warehousedept.arrangedailyworkforpieceworkpositionpersonnel;improveandperfecttheprogramaccordingly;determinetheassessgradeandassessbonusbasedonthisprogram,handovertoHRAdministrationdept.forcalculatingwageaftergettingapprovalfromSongjiangBranch.4.3人事行政部負(fù)責(zé)監(jiān)視此方案的實(shí)施,統(tǒng)計(jì)相關(guān)數(shù)據(jù),審核該方案的考核結(jié)果。4.3HRAdministrationdept.supervisetheprogramprocessing,countuptherelateddata,reviewtheassessresult.此方案涉及到組織構(gòu)造與工作流程的改變及優(yōu)化問(wèn)題,由倉(cāng)儲(chǔ)部負(fù)責(zé)跟進(jìn)。4.4Relatetotheorganizationalstructureandworkprocessingchangeandoptimizingproblems,thewarehousedept.followup.計(jì)件崗位人員的月收入及相關(guān)名詞釋義5.monthlyincomeofpieceworkpersonnelandrelatedtermsinterpretation的月收入分為A、B兩類。5.1themonthlyincomeofwarehousepieceworkisdivideintoAandBcategories.A類計(jì)件崗位包括倉(cāng)管員與叉車手,其月收入公式如下:Acategoryincludingwarehousemanandforkliftdriver,themonthlyincomeformulaasbelow:A類計(jì)件人員月收入=底薪+A綜合津貼+計(jì)件工資+考核獎(jiǎng)金一扣款ThemonthlyincomeofA=basepayment+Acomprehensivesubsidies+piecewage+assessbonus–cutpaymentB類計(jì)件崗位包括組長(zhǎng)和班長(zhǎng),其月收入公式如下:Btegoryincludinggroupleaderandsquadleader,themonthlyincomeformulaasbelow:組長(zhǎng)月收入=底薪+B綜合津貼+考核獎(jiǎng)金一扣款Themonthlyincomeofgroupleader=basepayment+Bcomprehensivesubsidies+assessbonus–cutpayment班長(zhǎng)收入=底薪+B綜合津貼+考核獎(jiǎng)金一扣款Themonthlyincomeofsquadleader=basepayment+Bcomprehensivesubsidies+assessbonus–cutpayment補(bǔ)充說(shuō)明:平安及設(shè)備管理人員、單證處理員,不在計(jì)件考核范圍之內(nèi)。Additional:safetyandequipmentmanageranddocumentprocessingpersonarenotinthescopeofpieceworkassessment.相關(guān)名詞釋義relatedtermsinterpretation5.2.1A綜合津貼:包括公司的福利津貼5.Acomprehensivesubsidies:includingwelfaresubsidies(doublesalary,bonuses,holidaybenefit,etc.)考核獎(jiǎng)金:按照每月運(yùn)作質(zhì)量/效率的評(píng)分等級(jí),分為A、B、C三個(gè)等級(jí),獎(jiǎng)勵(lì)金額0~200元;詳見(jiàn)團(tuán)隊(duì)與個(gè)人考核獎(jiǎng)金標(biāo)準(zhǔn)。assessbonus:divideintoA,B,Caccordingoperationquality/efficiencyeverymonthB綜合津貼:包括綜合管理津貼提成、公司的福利津貼、有薪假期津貼、中晚班翻班津貼〔限帶班班長(zhǎng)〕;Bcomprehensivesubsidies:includingcomprehensivesubsidiescommission,welfaresubsidies,paidvacationsubsidies,dayandnightshiftsubsidies(banonsquadleader)底薪:班組長(zhǎng)按各人計(jì)時(shí)考核時(shí)的行政計(jì)算底薪basepayment:groupleaderandsquadleadercalculateaccordinghourlyassessment.計(jì)件工資:在保證質(zhì)量的前提下,按員工實(shí)際操作的工序、數(shù)量計(jì)費(fèi)。piecewage:basingonqualityguarantee,calculateaccordingactualoperatingprocedureandamount.計(jì)件工資=計(jì)件單價(jià)*個(gè)人可得計(jì)件工資的工作數(shù)量Piecerate=pieceworkprice*amountwhichcanbegotfrompiecework5.2.6cutpayment:includingthelosingresultfromoperatingaccident,forkliftaccidentandsomeotherpeccancy,andassesstherelatedpersonintotheaccidentprocessing.5.2.7計(jì)件質(zhì)量考核參見(jiàn)assesspieceworkqualityaccording“pieceworkmeasureandassessstandard〞計(jì)件工資的計(jì)算方式6.methodofcalculatingforpiecewage6.1計(jì)件內(nèi)容:6.1pieceworkcontentⅠ類:包括收發(fā)貨各環(huán)節(jié)、補(bǔ)貨、包裝作業(yè)收發(fā)各環(huán)節(jié)、批采Ⅰ:includingalllinksofshippingandreceiving,replenishment,alllinksofpackingoperationsandbuying.Ⅱ類:不單獨(dú)計(jì)費(fèi),次收貨確認(rèn)/QA釋放〔單證員操作〕,盤點(diǎn)〔不列入計(jì)件,按10元/小時(shí)計(jì)算〕Ⅱ:notchargeseparate,receivingconfirmation/QAreleaseeverytime(documentoperating),makeaninventory(notputinpiecework,chargeby10yuanperhour)Ⅲ類:團(tuán)隊(duì)任務(wù),包括當(dāng)班產(chǎn)生的托盤整理、托盤回收;Ⅲ:Teamtask,includingpalletsettlingandrecycling.6.2計(jì)件單價(jià):6.2pieceworkprice根本操作單價(jià)〔詳見(jiàn)計(jì)件工時(shí)測(cè)算數(shù)據(jù)〕basicoperationprice(detailas“pieceworkhourcalculatedata〞)公司將根據(jù)運(yùn)作條件、作業(yè)量、流程、環(huán)境、設(shè)備等因素的變化,進(jìn)展回憶并對(duì)上述各個(gè)操作環(huán)節(jié)的單價(jià)及考核標(biāo)準(zhǔn)予以適當(dāng)調(diào)整。basingonoperatingcondition,operatingcapacity,processing,environment,equipmentandotherfactorschange,thecompanywillreviewandadjustthepriceandassessstandard.計(jì)件工資統(tǒng)計(jì):7.countuppieceworkwage計(jì)件周期為每個(gè)自然月的第一天至最后一天;7.1pieceworkperiodisfromthefirstdaytolastdayineverymonth.倉(cāng)庫(kù)固定人員對(duì)每天作業(yè)完成的單證進(jìn)展統(tǒng)計(jì),每周由工程組與倉(cāng)庫(kù)相關(guān)人員進(jìn)展核對(duì)運(yùn)作量;7.2thedestinedpersoncountupfinisheddocumenteveryday,itemteamandrelatedpersoninwarehousecheckoperatingamounteveryweek.7.3根據(jù)每日操作單證的體積,對(duì)照員工的簽名,將員工當(dāng)天操作的各個(gè)環(huán)節(jié)單證的體積分別匯總,倉(cāng)庫(kù)主管須對(duì)每日的匯總結(jié)果進(jìn)展簽字確認(rèn)并公布;7.3basingondailyoperatingvolumeofdocumentandcomparingthepersonnelsignature,collectalllinksdocumentvolumeeveryday,thewarehouseleadershouldsignforthecollectingresultsandmakeannouncement.及團(tuán)隊(duì)操作量及作業(yè)能力;theemployeecanviewindividualandteamoperatingcapacityandabilityfromthenotice.員工根本工資必須保持出勤率8小時(shí)*21.75天〔174小時(shí)〕及完成月處理量〔人均3109.38立方〕;對(duì)于兩項(xiàng)均不能滿足者,不列入計(jì)件考核;7.5thebasepaymentofemployeemustbeonduty8hour*21.75day(174hour)andthefinishedmonthlyprocessingvolume(3109.38CBMpercapita);failtomeetthetwopoint,itcannotbeintheassessment每月初將上月統(tǒng)計(jì)的計(jì)件量〔A綜合津貼+計(jì)件工資+考核獎(jiǎng)金一扣款〕上報(bào)行政部;7.6atthebeginningofmonth,reportthelastmonthpieceworkamount(Acomprehensivesubsidies+piecewage+assessbonus–cutpayment)toAdministrationdept.7.7行政部依照計(jì)件方案及公司其他規(guī)定對(duì)倉(cāng)庫(kù)提交的相關(guān)數(shù)據(jù)進(jìn)展審核,審核通過(guò)后,行政部將按公司相關(guān)程序發(fā)放員工工資。7.7basingonpieceworkprogramandotherregular,AdministrationDepartmentreviewthedatawhichpresentedbywarehouse,andputoutthewagesaftergettingapproval.團(tuán)隊(duì)鼓勵(lì)方法8.methodforinspiringteam促進(jìn)團(tuán)隊(duì)整體運(yùn)作效率及團(tuán)隊(duì)合作能力,每個(gè)輪班周期完畢后評(píng)選出優(yōu)勝班次;inordertopromotetheoveralloperatingefficiencyandcooperatingabilityofteam,selectwinnersaftereveryshiftcycle.對(duì)每個(gè)班次的運(yùn)作情況進(jìn)展不定期審計(jì)打分,并當(dāng)天公布審計(jì)結(jié)果;審計(jì)人員:倉(cāng)庫(kù)主管、平安管理員、庫(kù)存管理人員;casualauditandmarkeveryshiftforoperating,andreleasetheresults;auditor:warehouseleader,safetymanager,inventorymanager.審計(jì)結(jié)果將用于對(duì)優(yōu)勝班次的考核,并進(jìn)展通報(bào);Auditresultswillbeusedinthewinningshiftassessmentandbeinformed審計(jì)內(nèi)容包括:庫(kù)容庫(kù)貌、操作流程的實(shí)施情況、公司平安規(guī)定執(zhí)行情況、本班次運(yùn)作質(zhì)量、團(tuán)隊(duì)任務(wù)的完成情況等,詳見(jiàn)團(tuán)隊(duì)工作質(zhì)量審計(jì)表。auditcontent:thecapacityandappearanceofwarehouse,thesituationofoperatingprocess,implementationofcompanysafetyregulations,operatingquality,thecompletionofteamtaskandsoon,detailas“teamworkqualityassessmenttable〞8.2優(yōu)勝班次根據(jù)審計(jì)結(jié)果,對(duì)得分最高的班次進(jìn)展獎(jiǎng)勵(lì),團(tuán)隊(duì)獎(jiǎng)勵(lì)金額為0~500元。8.2basingontheauditresults,reward0-500yuantothewinnershift.根據(jù)目前的輪班制度,每月將會(huì)產(chǎn)生兩次優(yōu)勝班次獎(jiǎng)。8.3basingonthecurrentshiftsystem,ithastwicewinnerawardeverymonth.8.4對(duì)審計(jì)得分最低且不及格的班次進(jìn)展扣款,并予以整頓,團(tuán)隊(duì)扣款金額為50~500元。8.4cutpaymentandrectifythisshiftwhichgetthelowestscoreandfailure,theteamshouldcharge50to500yuanforthis.團(tuán)隊(duì)鼓勵(lì)獎(jiǎng)金按照評(píng)分等級(jí)分?jǐn)偨o該班次所有員工。8.5teaminspireawarddividetoallemployeeinthisshiftaccordingthegradation.補(bǔ)充說(shuō)明:9.additionalremark9.1倉(cāng)庫(kù)主管將根據(jù)本月的工作量合理安排員工輪休,具體輪休時(shí)間以實(shí)際安排為準(zhǔn)。一般個(gè)人最多不能超過(guò)節(jié)假日實(shí)際天數(shù),否則按事假或曠工處理;9.1warehouseleaderarrageemployeetohaveholidaysbyturnsaccordingtheworkamountthismonth,andmakethepracticalarrangementasstandard.No
