1、M-gatesWhat is M-Gates and what makes it crucial to our future? M-Gates (Motorola Gates) is essentially the lifecycle of a Motorola product, from the original idea through its end-of-life. It provides a framework for design, testing, manufacturing, and marketing Motorola products, ensuring consisten

2、cy and quality in every step. 3、pmentThe 16 M-GatesThe 16 M-Gates can be classified into five phasesBusiness Case Development Portfolio Planning Project Definition Implementation and Launch & Closeout. At the end of each gate, reviews are held with the core team or with the Senior Management Team to go over the project status and

4、risks.The contract book is the mechanism which helps us organize the projects. It is an ePM (Engineering Program Manager) deliverable used to show:which deliverables are required in which phasethe status and location of each deliverablehow each project is following M-GatesWhich phase/Gate the projec

5、t is in.M-Gates- Product Development Lifecycle ModelMarket Intelligence and AnalysisThis activity is an on-going activity where marketing personnel continue to:gather market intelligenceperform market segmentation, and assess our internal capabilities. All of the external and internal information co

6、llected and analyzed is managed in a knowledge management environment (e.g. database, compass repository, etc.)This knowledge management facilitates the sharing of knowledge and is the foundation of developing comparable business cases for different products/solutions M-Gates 15-13Business Case Phas

7、eThis phase creates business cases for opportunities using members from the cross functional teams. Once a high-level business case is approved, more detailed business cases are developed. These business cases :pursue a more in-depth analysis on the opportunity and include customer feedback, technic

8、al feasibility, standards alignment, full financial analysis, and roadmap.M-Gates 12-11Portfolio Planning PhaseAlso known as Prioritization and Resource Allocation phase, is composed of two activities: The first one focuses on a solution defined by a business case and associated roadmap. The second

9、one focuses on the marketing requirements for a specific solution. Portfolio Planning encompasses bringing in a specific opportunity into a formal gate decision as well as managing the portfolio on an ongoing basis.M-Gates 10-7Project Definition PhaseThe Project Definition phase focuses on the devel

10、opment of detailed requirements for the system as a whole. These requirements include sourcing, manufacturing, distribution, services & after sales support, marketing communication, channel distribution, technology, architecture, test strategies, and platform strategies. This phase culminates in the

11、 approval (or disapproval) of a contract book which represents an internal contract to ourselves and describes what we will deliver to the customer. M-Gates 6-3Implementation PhaseDuring this phase, the project team completes any further elaboration/allocation of requirements and declares Design Rea

12、diness (Gate 6). The team then designs, implements, and tests the subsystem according to its own development techniques. Once satisfied with subsystem integration and test, a project business review declares System Test Readiness (Gate 5).The system, product or platform is then validated and verifie

13、d according to the allocated requirements. Validation ensures that the system requirements are a valid representation of the desired system attributes, behavior, and performance. Verification proves that the implemented system satisfies the validated system requirements. M-Gates 6-3Implementation Ph

14、ase (cont.)Once system integration and test is complete, field test manuals are ready, and regulatory concerns are approved, the project is deemed ready for field test (Gate 4). Field tests are conducted and modifications made where necessary. Manufacturing determines its materials streamresolves ca

15、pacity issues, and conducts pilot builds to hone the manufacturing process. A project business review is conducted and the project is Ready for Controlled Introduction (Gate 3).M-Gates 2-0Launch and Closeout PhaseLaunch and Closeout focuses on the volume deployment of the opportunity andthe formal r

16、etirement and decision management. For volume deployment, the controlled introduction and manufacturing ramp-up execution are analyzed for volume deployment and all launch, manufacturing and support/service functions are ready. MPP (Marketing and Product Line Planning) plays a key role in the retirement of an opportunity as the triggers for retirement activation are monitored through the portfolio as a whole. Not that retirement may not only come after volume deployment. By monitoring the overall
